Where "won" sits. If you judge counsellors by visas, make Visa granted the Converted stage. The conversion funnel report still shows how many students got as far as Registered, your signed-student number.
Visa refused is not lost. A refusal often ends in a reapplication or a switch of country. Keep it open with a date, and move it to Disqualified only if the student drops out.
Deferrals need a date, not a note. "Will join next intake" in a comment is how students vanish. The Next intake stage puts them back in someone's queue when applications reopen.
Use a status for why a student is stuck, since it doesn't change the stage or the reports: Waiting for test result, Parents not convinced, Loan in process, Not responding.
Fields that matter: country, intake, course level, test scores, budget
Custom fields can be dropdown, text, number, currency, date, checkbox or multi-select, and conditional rules can show, hide or require a field.

Seminars, education fairs and walk-ins: getting offline leads in
Offline leads arrive on paper, in an organiser's spreadsheet or at the front desk. An event-day checklist:
- Create the sources first: one source per event or city (Education fair – Chandigarh, Seminar – Ludhiana, Walk-in), and add an Event name field for details.
- Use a form, not a register. A Google Form or Typeform behind a QR code at the stall posts straight into the CRM. Add a tick box asking whether the student agrees to receive WhatsApp messages from you, because WhatsApp's business messaging policy expects that opt-in before you message someone.
- Route before the event. A source can bypass the assignment rules and send its leads straight to one person, a team or a branch, so the Chandigarh fair goes to the Chandigarh branch.
- Import any paper or Excel list as CSV: up to 5,000 rows per file, a phone or email on every row. A CSV import does not check for repeat enquiries, so remove numbers you already have first.
- Message everyone who opted in that evening. A campaign sends one approved WhatsApp template to the event segment; call the rest instead. A paper register rarely records consent, so treat those students as call-only until they agree.
- Call within 48 hours, setting a callback date on each lead.
Walk-ins are typed in at the front desk. If the student already has a lead (matched on the last 10 digits of the phone, or on email), the CRM records a re-enquiry on it instead of creating a second one, so the same student is not split between two counsellors. A parent calling from their own number is not matched, because the parent's phone sits in a text field. Ask for the student's number on that call and search for it before creating a new lead.

Say a consultancy in Ludhiana reviews one intake season. The numbers are made up for illustration.

By cost per lead, referrals look the most expensive. By cost per registered student, Meta ads cost four times what a seminar does. You only see this if every fair and seminar lead carries its source: the conversion funnel report, or the report builder grouped by source and stage (counting Registered and every later stage), gives the counts, and you add the spend. That needn't mean cutting ads; it may mean asking for intake and test status on the ad form.
Document collection on the lead page
Collect paper in steps, so you are not asking for bank statements before a student has agreed to anything:
- At counselling: passport, 10th and 12th marksheets, degree transcripts, test scorecard.
- At registration: SOP draft, letters of recommendation, experience letters.
- At offer: offer letter, deposit receipt, and the document issued for the visa, such as a CAS for the UK, an I-20 for the US or a CoE for Australia.
- At visa filing: proof of funds, any loan sanction letter, and whatever current rules require. Check each country's official visa website, as requirements change.
