Turning the free WhatsApp Business app into a basic CRM

The app has no stages, owners or follow-up dates. Labels, quick replies and two automatic messages can stand in for them if you keep the rules. Here is a setup for a hypothetical skin clinic in Indore.

End most replies with a question. An answer from the customer keeps the chat moving, and on the official API it keeps your next messages free.

Greeting, away message and catalogue

  • Greeting message: sent automatically on someone's first message, or after 14 days without one. Use it to ask the question that sorts serious enquiries from browsers.
  • Away message: give a real time. "We'll reply by 10 am tomorrow" beats "We'll get back soon".
  • Catalogue: list each service with a title, image and starting price, so "how much?" gets a link.

The risks of free WhatsApp CRM downloads and unofficial tools

The Business app is Meta's own. The risk starts with tools that sit on top of your number.

  • A banned number. WhatsApp's terms of service list bulk messaging and auto-messaging among impermissible uses, and its help centre says accounts using unofficial apps can be temporarily or permanently banned (WhatsApp's page on unofficial apps). A banned number takes every open conversation with it.
  • Someone else holds your customer list. A tool that reads your chats reads every name and number in them. If you cannot check who publishes it, you cannot know where that data goes. A "free WhatsApp CRM software download" sent as an APK file also skips Play Store review.
  • The legal duty stays with you. India's Digital Personal Data Protection Act, 2023 puts duties on businesses that collect customer data. Check the current rules with a professional.

Five questions before you install anything on a business number

  1. Who publishes it, and can you verify the company's name and support contact?
  2. Does it connect through Meta's official WhatsApp Business Platform, or drive WhatsApp Web?
  3. Does it send messages in bulk or automatically from your number?
  4. Where are chats stored, and can you export them if you stop?
  5. What happens to the data when the person who installed it leaves?

If question 2 gets "WhatsApp Web" and question 3 gets "yes", keep it away from your business number.

What costs money even on the official WhatsApp API

Moving to Meta's WhatsApp Business Platform, directly on the Cloud API or through a provider such as Gupshup, does not make WhatsApp free. Since 1 July 2025, Meta has charged per delivered template message. Templates are the only way to reach someone who has not written to you in the last 24 hours. Meta reviews each template before it can be used and charges per delivery by category.

Rates depend on the template category and the recipient's country code, and they change, so check Meta's WhatsApp pricing page. A provider may add its own fee, and the CRM holding the inbox is a separate subscription.

Five signs your team has outgrown the free app

The app runs on one phone that can link up to four more devices, such as laptops on WhatsApp Web. So a small team can reply from one number, but nothing in the label setup above makes one person the owner of a chat; an owner label is only a convention people have to remember. Each sign has a test you can run this week.

  1. Several people reply and nobody owns a chat. Test: open ten chats from last week and ask who sent each reply.
  2. Enquiries arrive from outside WhatsApp. Lead forms, website forms and missed calls get copied in by hand, or not at all. Test: find each of last week's ad leads in a chat.
  3. Follow-ups live in someone's head. "3 Callback due" says a callback is due, not when. Test: ask for tomorrow's callback list with times.
  4. The owner's questions have no answer. Enquiries last month, by source, and how many bought? If finding out means scrolling, you have no reports.
  5. The chats sit on a staff member's phone. When that person leaves, the history leaves too.

Say a coaching institute in Nagpur gets 300 WhatsApp enquiries a month, and 30 never get a second message because whoever started the chat was on leave and nobody else knew a follow-up was due.
